Ask your CRM a simple question: how many leads turned into opportunities last quarter?
If the answer feels off, there's a good chance the problem isn't your sales team or your marketing. It's one field. Lifecycle stage.
Lifecycle stage is the property that tells HubSpot where every contact sits in your funnel: Subscriber, Lead, MQL, SQL, Opportunity, Customer. When it's filled in, your funnel reports work and your team shares one definition of "pipeline." When it's blank, those contacts drop out of your reports without a trace.
And now there's a second cost. Every AI tool you connect to your CRM, from HubSpot's own Breeze agents to the assistant you use to prep for calls, reads that field to understand who's a prospect and who's a customer. Blank fields mean your AI is guessing.
The good news: this is one of the easiest data problems to find and fix. Here's how.
Most HubSpot funnel reports start with lifecycle stage. A contact with no stage isn't counted as a lead, an MQL or a customer. It just doesn't show up.
That creates three problems:
AI doesn't fix messy data. It scales it. The same blank field that skews one report now skews every answer, summary and recommendation built on top of it.
Blank stages rarely come from one big mistake. They leak in through everyday habits:
We see blank stages come from all of these, but the most common by far is manual entry. Any time someone adds a contact by hand, shortcuts happen. And it isn't just reps. Anyone in a hurry will skip a field that isn't required.
You don't need a report or a consultant to see how big the problem is.
Want to know where the blanks are coming from? Add the Record source and Create date columns to that view and sort. If most of the blanks share a source or arrived on the same day, you've found your leak.
Rule of thumb: if more than a small slice of your database has no stage, your funnel reports aren't telling you the whole story.
Clean up what's there. From your saved view, select the blank contacts, review them in batches and bulk-edit the lifecycle stage. If you can't tell where someone belongs, "Lead" or "Subscriber" is a safer starting point than leaving them blank. Customers can often be identified by associated closed-won deals.
Then close the leaks:
One HubSpot quirk to know: by default, lifecycle stages are designed to move forward, not backward. If you need to move someone back a stage, clear the field first, then set the new value.
Every company wants AI to give it an edge. But the model you use is the same one your competitors can use. What sets you apart is the context you feed it, and that starts with basic fields like lifecycle stage.
Fix this one field and three things get better at once: your funnel reports, your automation and every AI tool reading your CRM.
